How to write a business plan with AI: practical guide

To learn how to write a business plan with AI, start with your customer evidence, supplier quotes and operating constraints, then request one section at a time. Check the supporting information and calculations before using the draft to make a spending decision. Finish with a short summary, a list of unresolved assumptions and a practical launch test.

What should you give the AI before asking for a plan?

Prepare a brief that someone outside your business could understand. Describe the buyer, the offer, your available time and the money you can commit. Mark missing information clearly instead of asking the tool to fill every gap.

A business plan is a working explanation of how your business will operate and develop. The SBA describes it as a guide for starting and managing a company. Use that purpose to decide what belongs in yours. SBA business planning guidance.

Start with questions rather than a finished document

A prompt is the instruction you give an AI tool. For this task, make the first prompt a request for missing information. Keep your answers beside the eventual draft so you can trace where its statements came from.

I am planning [business] for [specific customers] in [location or service area]. My offer is [description]. My available budget, time and equipment are [details]. Ask the questions needed to prepare a practical business plan. Separate confirmed information, assumptions and unknowns. Do not invent market figures, supplier prices or customer demand.

An assumption is something you currently believe but have not established. In a hypothetical online gift shop, “customers will pay for personalised packaging” belongs in that category until you investigate it. Label it explicitly in your brief.

ChatGPT, a conversational AI assistant, is one option for drafting. Business.com used it to develop ideas and a preliminary marketing plan, while stressing that the proposed business still required real execution. Treat that example as a drafting exercise. Business.com's planning exercise.

Before drafting, choose the uncertainty that matters most. The business assumptions map offers a useful next step for organising that decision.

What should the business plan include?

Build the document around decisions: who will buy, what you will deliver, how customers will find you and what the business will need to operate. Write the executive summary last. That is the short opening overview of the completed plan.

The SBA's traditional structure covers the company, market, organisation, offer, sales approach, funding and financial projections, alongside a summary and supporting documents. It also allows you to adapt the structure to your needs. SBA plan structure.

Give each section a clear boundary

Draft only the operations section using my notes below. Explain the order process, responsibilities and unresolved dependencies. Label proposed arrangements as proposals. Do not describe an unsigned supplier agreement as confirmed.

For the hypothetical gift shop, specify who packs orders, when stock is checked and how delivery problems will be handled. Avoid leaving “excellent customer experience” as the entire operating plan. Describe the actual work someone would perform.

If the plan is for a lender or investor, obtain their requirements before formatting it. For an internal planning document, put the next decision near the beginning. Use the value proposition guide to sharpen the sentence explaining why a customer would choose your offer.

How can AI help with market research?

Give the AI material to compare and a specific research question. Ask it to organise observations and identify unanswered questions. Keep the original notes available for checking every important conclusion.

The SBA recommends examining demand, location, competing options and pricing, using existing information and direct customer research. Its guidance includes interviews and surveys among the available methods. SBA market research guidance.

Investigate buying behaviour

For our hypothetical gift shop, ask potential buyers about their last gift purchase. Where did they shop, what did they choose and what made the process difficult? Record their answers without replacing their words with your preferred explanation.

  • Collect competitor offers with the date and product details.
  • Separate advertised delivery promises from your own observations.
  • Record customer objections and the context in which they arose.
  • Mark gaps, such as unavailable delivery charges, as unknown.

Using only these notes, produce a comparison of customer needs, current alternatives, objections and unanswered questions. Attach the relevant note identifier to each finding. Preserve disagreements. Do not turn this small set of conversations into an estimate of the entire market.

Read the original note behind each finding you want to include. If a proposed conclusion goes beyond the evidence, rewrite it as a question to investigate. Then choose a small offer test using the business idea validation guide.

How do you calculate startup costs?

List what you must pay before opening and what you will keep paying afterwards. The SBA recommends separating one-time and monthly expenses, then investigating uncertain costs with relevant suppliers and service providers. SBA startup cost guidance.

For the hypothetical shop, investigate opening stock, packaging, website setup, storage and launch promotion. Add the quantity, quoted price, payment date and what the quote includes. Use actual quotes rather than the AI's suggested price range.

Keep unknown costs visible

Leave an unpriced item labelled “quote required.” Ask the AI to show an incomplete subtotal separately from missing items. Do not let a blank amount quietly become zero.

Review this cost list. Group items into one-time purchases, recurring commitments and costs that vary with sales. Flag possible duplicates and missing amounts. Keep deposits separately identified. Do not add prices or silently exclude incomplete rows.

Review the categories yourself. For example, in this hypothetical shop, check whether packaging is already included in a supplier quote before adding another packaging allowance. Ask the supplier to clarify unclear inclusions.

Keep payment timing beside each amount. Before committing, discuss the treatment of deposits, equipment and other relevant items with your accountant. Ask for a funding schedule that shows when money is needed, not just a grand total.

Can you trust AI-generated financial projections?

Treat them as a draft to verify. Business.com specifically advises researching your own figures when using ChatGPT for the financial section, rather than relying on broad estimates. Business.com's financial planning caution.

A financial projection is a calculation based on assumptions about future activity. Put those assumptions in separate spreadsheet cells. Start with expected orders, selling price, cost per order and recurring expenses.

Make every important input inspectable

  • Label each input with its source or the assumption behind it.
  • Separate planned orders from orders already confirmed.
  • Show when customers are expected to pay.
  • Record supplier payments and other cash outflows by period.
  • Ask your accountant which tax, financing and owner-payment items need separate treatment.

Cash flow means money moving into and out of the business. Review the cash schedule alongside the sales forecast. For a more detailed planning routine, use the small business cash flow guide.

Using only the inputs provided, prepare cautious, base and stronger sales scenarios. A scenario is a version of the forecast with specified assumptions. Identify every changed input. If information is missing, ask for it. Show formulas and flag any disagreement between the written plan and the spreadsheet.

Recalculate the outputs in your spreadsheet. Check whether recurring costs were counted twice, whether all periods use the same currency and whether the assumed orders can be fulfilled. Keep your selected scenario labelled as a planning choice.

Before approving the forecast, ask what would make you revise it. Write a trigger such as “replace the assumed delivery charge when the supplier quote arrives.” Assign someone to update that input.

How do you turn the draft into a useful weekly plan?

Finish with actions that resolve uncertainty. Set aside time this week to collect evidence, draft the sections and review the money. Aim to leave with a clear next decision.

  1. Prepare the brief. Record the customer, offer and available resources.
  2. Gather evidence. Collect customer notes and competitor observations.
  3. Request quotes. Identify incomplete costs and payment terms.
  4. Draft section by section. Remove unsupported statements as you go.
  5. Check the forecast. Recalculate figures and review payment timing.
  6. Choose a test. Define what you will investigate before making the next commitment.

Use a final challenge prompt

Review this business plan as a practical editor. List unsupported claims, inconsistent figures, unclear responsibilities and assumptions presented as facts. For each issue, point to the relevant sentence and suggest the evidence needed. Do not rewrite the plan until I resolve the issues.

Then read the document without the AI. Can you explain how an order is won, delivered and paid for? Can another person find the unresolved questions? Revise any section that leaves those answers unclear.

Record the decision you make and its reason. The team decision log can help you keep that record when several people are involved.

Common questions

What should a business plan include?

Start with the customer, offer, market, sales approach, operations and finances. Write the summary after those sections. If someone else will assess the plan, obtain their document requirements first.
