Why Don't the Ads Deliver? The Diagnostics

The sentence "the ads aren't working" is not a diagnosis but a symptom: the money goes, the sales do not come. But the money can "get lost" in four different places: it gets shown to the wrong people (the targeting), the right people do not stop (the creative), the stoppers do not want it (the offer), the wanters cannot finish (the landing point). Each layer has its own number, its own test, its own fix; mixing the four and saying "the ads are bad" is not a solution but a surrender.

Layers 1–2: The targeting and the creative
The targeting layer's typical mistakes: the too-wide audience (a small budget + "everyone" = no one; the segment narrowing is the first medicine), the too-narrow choke (no learning room left for the algorithm) and the wrong target type (the "buy now" message to a cold audience: the stage mismatch). In the creative layer: the first-3-seconds rule (a creative that does not stop the feed-video is dead; the hook is a separately testable element), the creative fatigue (the same visual for weeks: the frequency rises, the CTR falls; the rotation rule) and the message blur (the ad whose product is not clear within 3 seconds). The testing discipline: the single-variable trials: 2–3 creatives to the same audience; the winner gets picked by the number, not the taste.
Layers 3–4: The offer and the landing point
The most-skipped layer is the offer: the ad only carries the offer; if the offer is weak, even a perfect carriage does not sell. The check questions: in the competitor comparison why should your offer be chosen (no concrete answer — the problem is found), do the risk-reducers exist (the guarantee, the trial, the social proof) and the price-board clarity. In the landing point layer: the speed (a slow-opening page is the click's graveyard: the 3-second rule), the promise continuity (what the ad says must show at the page's first glance; the person clicking "the discount" and landing on a full-price page does not return), the flow's shortness (the step count to the enquiry: every extra step is a loss percentage; the landing rules) and the mobile reality (most clicks come from the phone: the forms and buttons must be mobile-tested). In DM-oriented ads the landing point is the conversation: the reply speed-and-quality is part of the campaign; an enquiry left unanswered 2 hours is the ad spend's rubbish bin.
The fix sequence: where to start?
The golden rule: fix the funnel from the bottom up: first the landing point + the reply process (stop losing the existing traffic: the cheapest win), then the offer (the middle layer), last the targeting-creative widening (the top layer). The reverse order ("more traffic" first) is carrying water into a holed bucket. The second rule: one layer at a time: when everything changes in the same week, you will never know what worked. The third: the test budget logic: the "it doesn't work" verdict needs minimum data (a one-day 5-manat trial is statistically nothing); on a small budget the fewer campaigns, sufficient duration principle. And the honest final possibility: sometimes the diagnostics concludes "the ads are not your channel": the return to the field-channel fit is a legitimate decision too.
The ads not working questions
After spending how much may I say "it doesn't work"?
The number rule: do not pass the verdict before spending at least 3–5 times your target conversion cost on one campaign (the learning period + the statistical minimum). The "it doesn't work" feeling before that is impatience; after that it is diagnostics material: which layer do the numbers point to?
The agency runs it and says "the algorithm is learning"; until when?
The learning period is real (days to 2 weeks), but no endless excuse. The concrete questions to ask: what was tested in which layer, which trend are the numbers in, what is the next change? The contractor check questions work here too: behind the "it's learning" answer a plan must be visible.
My competitor sells the same product with ads and I can't; where is the difference?
In the invisible layers: their landing-and-reply process, the offer details (the delivery, the guarantee), the audience history (the retarget base) and the unit economics (maybe they run on a margin you do not see). Learn the visible with the competitor diagnostics; the rest will be told by your own funnel's numbers.
Google or Instagram ads: maybe the channel is wrong?
It can be: the intent-channel mismatch (selling a searched product on social, a discovery product on search) is the classic mistake; the channel comparison article is that decision's map.
